Clarifying Impact, Strengthening Alignment
Teach For Lebanon partnered with Cosmic Centaurs to strengthen organizational alignment and build a clearer foundation for measuring and communicating impact. Through a series of collaborative workshops, we co-created their Theory of Change, developed an impact measurement framework and organizational KPIs, and refined their positioning and key messaging. The process helped the team reconnect with its shared purpose, align around how change is created and measured, and develop a more consistent and compelling narrative for engaging donors, partners, fellows, and the wider community.

Teach For Lebanon (TFL) is a Lebanese NGO working to ensure that all children in Lebanon, regardless of socioeconomic background, have access to quality education. The model of Teach For Lebanon is an education innovation that focuses on youth capacity building to provide quality intervention and systemic support for students. TFL employs and trains Lebanonâs most promising graduates, âTFL Fellowsâ, and places them in schools serving underprivileged refugee and Lebanese children. These Fellows receive on-going training and support to address educational disadvantages by providing transformational teaching that places their students on a path of academic success. Along the way, they become leaders and advocates for a better Lebanon. Teach For Lebanon is part of a global network of 61 countries called Teach For All.
Our Engagement in 5 Questions

What challenges, opportunities, or organizational needs prompted Teach For Lebanon to undertake this work?
As an organization, we needed to go back to what really counts, reconnect with our north star, and build a shared understanding across the team. This was especially important as some team members had recently joined, while others had been with TFL for a long time.
We wanted to clarify how our work creates change, how our impact is measured, and how our model is growing and scaling over time. This was also important for how we communicate our impact, engage different stakeholders, and demonstrate our value to funders and partners.
How did Cosmic Centaurs help address the challenges or opportunities you identified?
Cosmic Centaurs helped us move from ideas and conversations into clear, practical frameworks we can use as an organization. They also supported us in developing organizational KPIs and capturing our positioning and key messaging, giving us a stronger foundation for how we measure, communicate, and talk about our impact moving forward.
What we appreciated most is that they steered the process without influencing the results. They created the right space for us to reflect, contribute, and co-create as a team, while helping us zoom out, connect the dots, and look at the bigger picture.
What results, changes, or outcomes have you seen since the engagement started?
The engagement was very fruitful in helping us strengthen team alignment. It reminded us that while each function has its own priorities, we are ultimately contributing to a shared direction.
It also shifted how we think about impact communication and key messaging. We used to see them mainly as external tools, but through this process, we realized they are just as important internally to help the team speak about our work with more clarity and consistency.Â
The process also helped us step back and see how different parts of our work connect, from our programs and team priorities to the way we engage stakeholders and communicate our impact. It gave us a clearer sense of what needs to be strengthened as TFL continues to grow.
What is one thing that surprised you about our partnership?
What surprised us was how quickly Cosmic Centaurs understood TFL. In a very short period of time, it felt like you really understood our context, which made the process feel open, judgment-free, and safe. That helped us show up more honestly, speak about our work more openly, and contribute our ideas with confidence. It also stood out how much you put yourselves in our shoes. You approached the work with a deep understanding of our priorities and challenges, which made the process feel less like an external consultancy and more like a true partnership grounded in TFLâs reality and ambitions.
Looking back, what has been the most valuable outcome of this collaboration for Teach For Lebanon?
The most valuable outcome was creating space for the team to come together, especially during a very difficult time for the country and the team itself, and build more clarity around TFLâs purpose: our Theory of Change, and messaging.
This helped us align on what we are working toward, how each part of the organization contributes to the mission, and how we can speak about our work with more focus. It also gives us a stronger foundation for engaging key stakeholders, including donors, partners, fellows, and the wider community, with a clearer story of our impact and the change we are trying to create.
Collaborating with Cosmic Centaurs was smooth, enriching, and genuinely collaborative. The sessions were well organized and engaging, with the right balance between structure and openness.
